Understanding Resistance to Change: More Than Just Stubbornness
Every workplace has that one person who reacts differently when a new system is announced, a new supplier is introduced, or the seating plan changes. They don’t express anger or sulk; instead, they seem to retreat quietly, running mental calculations nobody else notices. The rest of the team often labels this behavior as difficult and moves on, but this quick judgment is usually mistaken.
Resistance to change often looks the same on the surface regardless of its underlying cause, making the simplest explanation—the person is stubborn—the default assumption. However, a closer look reveals that this reaction is less about personality and more about early life experiences, especially those before the age of ten.
Stubbornness: A Lazy Diagnosis
Imagine two employees learning that their department will undergo restructuring in six weeks. One shrugs it off and books a holiday, while the other bombards management with questions: How will handovers be handled? Who will sign off on current projects? What if the new manager changes targets mid-year?
None of these questions are unreasonable, but the intensity and timing—asking them immediately and repeatedly—can be perceived as obstructive. The key difference between these two reactions lies in their past experiences navigating uncertainty and change, shaping their expectations of the gap between announcements and actual consequences.
What an Unpredictable Childhood Actually Teaches
Research by neuroscientists Tallie Baram and Elysia Davis provides valuable insights into this phenomenon. Rather than focusing solely on whether parents were warm or harsh, their studies examine how patterned parental behavior was—whether the sensory signals a baby received, such as sounds, touches, and facial expressions, followed a consistent rhythm or were scattered unpredictably.
Consistent findings across multiple cohorts show that higher unpredictability in maternal sensory signals correlates with weaker effortful control in children, meaning they have more difficulty managing attention and impulses (Baram et al., 2023). Additionally, a multi-cohort study spanning Finland and California found these unpredictable early signals linked to increased fear and anxiety symptoms in childhood (Davis et al., 2022).
It is important to note these studies are correlational and focus on patterns rather than causation, and unpredictability here is a measured feature of caregiving, not an indictment of household chaos.
The critical lesson from this research is about timing: children raised in erratic environments learn that warnings often come late, so unfamiliarity itself becomes the signal to heighten attention and caution.
The Radar Gets Calibrated Early
The timing and precision of this sensitivity can be startling. Psychologist Seth Pollak and colleague Pawan Sinha conducted an experiment where children viewed slowly morphing facial expressions and were asked to identify emotions. Children who experienced physical abuse identified anger from fewer visual cues than others, while their recognition of happiness and sadness was comparable (Pollak & Sinha, 2007).
Pollak describes this phenomenon as growing up “with prisms over your eyes”—adapting perfectly to a distorted environment, but retaining that adaptation even after the distortion is gone (Pollak, 2011).
While these studies focus on maltreated children, representing an extreme end of the spectrum, the broader point is that early environments shape perception. People become attuned to whatever signals were most useful to notice, and this tuning often persists regardless of whether it remains relevant.
Why Uncertainty Feels Like a Threat
“We’ll figure out the details later” can be comforting to some but devastating to others. Neuroscience research by Dan Grupe and Jack Nitschke explains that the inability to predict an upcoming threat causes more anxiety than the threat itself (Grupe & Nitschke, 2013).
When the future is uncertain, the brain cannot prepare or mitigate potential harm, so it resorts to hypervigilance, anticipation, and running worst-case scenarios. This explains why a colleague who asks detailed questions about a restructuring isn’t being difficult but is trying to convert an unpredictable event into something predictable to reduce anxiety.
Everyone Drags Their Feet, Some Just Drag Harder
Resistance to change is universal. Behavioral economists William Samuelson and Richard Zeckhauser demonstrated in 1988 that people tend to stick with the status quo, influenced by loss aversion, sunk costs, and a desire for control (Samuelson & Zeckhauser, 1988).
Their study of university health plans found that despite better premiums and deductibles in new plans, long-standing employees rarely switched, even when switching was easy and beneficial. This resistance is a common baseline, and early unpredictability simply adds extra weight to this already present lever.
Make the Change Small, Dated, and Reversible
If you manage or live with someone who reacts this way, reassurance alone is ineffective. Saying “It’ll be fine” provides no actionable information. Instead, three strategies have proven effective:
- Present the timetable before the rationale: specify exactly what changes, when, and who decided it.
- Clarify what is not changing, providing fixed reference points that help reduce perceived unpredictability.
- Build in a review or reversal date, which lowers anxiety by making the change seem less permanent and more manageable.
Additionally, implementation intentions—simple if-then plans—help manage anxiety and improve goal achievement. A meta-analysis of 94 studies by Peter Gollwitzer and Paschal Sheeran found these plans have a medium-to-large effect size on goal attainment (Gollwitzer & Sheeran, 2006).
Applied practically: “If the new rota removes Thursday shifts, then email the scheduler that same week.” Such specific contingencies reduce vague dread and provide clear next steps.
If You Are the One Who Freezes
The key indicator that fear is at play is timing: when objections arise before full information is provided, it signals an early alarm system reacting ahead of facts.
Try writing down your fears as dated predictions—for example, “By the end of March, the new process will cost me two hours a week.” Then review these predictions when the time arrives. Being proven wrong, especially in writing, helps recalibrate anxious anticipations more effectively than repeated self-reassurance.
Ask for concrete dates instead of comfort. Comfort is fleeting; a specific timeline is something to hold onto.
Also, distinguish between two questions often confused: is this change genuinely bad, or does it just feel bad? Often, a change is manageable but feels uncomfortable, which is a workable tension.
People who quickly sense potential problems are valuable assets. They catch flaws others miss. The challenge is to preserve their early-warning radar without letting it veto change outright.
