Shopify’s Search for “X-Shaped” Talent in the AI Era

Jess Hertz, Chief Operating Officer of Shopify, the $185 billion e-commerce platform, recently shared insights on the evolving talent landscape at the company amid the rapidly growing influence of artificial intelligence (AI). With Shopify reporting a remarkable $3.58 billion in second-quarter 2026 revenue—a 34% increase from the previous year—the company’s approach to hiring and team composition is becoming a critical differentiator for sustaining growth and innovation.

On the Rapid Response podcast, Hertz explained that Shopify is shifting its focus from the traditional “T-shaped” employee model to what she calls “X-shaped people.” Unlike T-shaped professionals, who possess broad skills with one deep area of expertise, X-shaped individuals have multiple distinct areas of expertise or “spikes.” This multi-disciplinary proficiency enables them to absorb complexity faster, adapt quickly, and collaborate effectively across different sectors.

The Rise of the X-Shaped Employee

Hertz emphasized that the AI era demands employees who can navigate and integrate knowledge from several domains rather than excel solely in one. “The ideal employee has multiple areas of knowledge, can learn rapidly and work effectively across disciplines,” she said. This approach aligns with Shopify’s broader strategy to leverage diverse skill sets to innovate and respond to the complexities AI introduces into the workplace.

Previously, Hertz and Shopify valued the T-shaped model but have consciously moved away from it as AI transforms job roles and business processes. This shift underscores the need for employees who not only possess deep expertise but also demonstrate versatility and the ability to intersect multiple fields.

Leadership Driving the AI Integration

Shopify’s AI momentum is largely driven from the top. CEO Tobi Lutke made headlines by publicly sharing a memo on X (formerly Twitter) that made AI proficiency a fundamental expectation for all employees. This memo established AI as a prerequisite for team growth, requiring teams to prove that AI cannot accomplish a task before requesting additional headcount or resources.

Lutke has observed employees using AI tools like Microsoft Copilot and Anthropic’s Claude to dramatically amplify productivity—sometimes achieving “100x the work done.” He has embedded AI usage into performance reviews and peer evaluations, ensuring that the expectation to integrate AI is woven into the company’s culture and operational fabric.

Collaboration in the AI-Driven Workplace

Hertz also highlighted that beyond individual skills, the way employees with different “shapes” work together will be crucial. “The idea of team composition and the different constellation of people will only become more and more important as we enter this AI world,” she said. Leaders must now think deliberately about balancing diverse expertise to foster collaboration and innovation.

Having joined Shopify as general counsel in 2021 before becoming COO in 2025, Hertz has witnessed firsthand how AI is reshaping workflows and talent needs. Her insights reflect a broader trend in the tech industry: valuing agility, interdisciplinary knowledge, and the ability to work alongside AI as core employee competencies.

Shopify’s Growth Amid Transformation

Founded in 2006 by Tobi Lutke, Daniel Weinand, and Scott Lake, Shopify provides merchants with software and services to launch and manage online and in-person businesses. Its tools for storefront creation, product management, and payment processing have driven sustained growth, exemplified by its recent financial results.

Last quarter, Shopify’s $3.58 billion revenue marked a 34% increase year-over-year, reflecting rising merchant sales volume and growing demand for its commerce tools. This growth validates the company’s strategic focus on innovation, talent development, and AI integration.
